Supporting Students with Executive Function
As teachers, we notice when a student struggles to get started with a task, forgets instructions moments after hearing them, loses their equipment, misses deadlines, or appears unable to organise their work. At first glance, these behaviours might be mistaken for a lack of motivation, effort, or independence.
However, in many cases, the barrier is something much less visible: executive function.
Executive function plays a vital role in almost every aspect of learning yet is often overlooked because we cannot see it in the same way we see reading, writing, or mathematical ability. Understanding executive function can help us make sense of many of the challenges some students experience in the classroom and, importantly, identify practical ways we can support them.
Executive function explained
It can be helpful to think of executive function as the brain’s ‘management system.’ It refers to a set of mental skills that help us manage ourselves and our thinking. These skills allow us to:
- Plan ahead
- Organise and remember information
- Initiate and sustain tasks
- Regulate our emotions
- Focus our attention
- Adapt when circumstances change
- Prioritise activities
- Solve problems
- Manage our time
- Monitor our own progress
- Manage distractions
A typical school day places a range of demands on these skills. We expect students to follow routines, remember instructions, transition between activities, organise their work, manage distractions, and regulate their emotions, all while engaging in new learning and participating in lessons.
For some students, these skills develop differently or take longer to mature than others, meaning they may require additional support to access learning successfully.
Students with challenges around executive function
Executive function develops throughout childhood and adolescence, so every student in our schools is still building these skills.
However, some students are more likely to experience challenges than others around executive function. Students with ADHD can sometimes find it difficult to sustain attention, organise materials, begin and continue tasks, or manage time effectively.
Some autistic students may experience differences in planning capability, flexible thinking, and transitioning between activities, while those with speech, language and communication needs, learning differences, developmental trauma, anxiety, or sensory processing differences may also experience increased demands on executive functioning.
Executive function can also be affected by factors such as stress, illness, poor sleep, or significant life events. This reminds us that supporting executive function benefits all students, not just those with identified additional needs.
What might executive function difficulties look like?
Executive function difficulties can sometimes be misunderstood because we only see the outcome, not the factors that lie beneath.
For example, a student who never starts work may be struggling to decide where to begin. Another who regularly forgets homework may find planning ahead difficult, while a student who becomes frustrated when routines change may be finding flexible thinking particularly challenging. Difficulties with working memory may mean a student forgets instructions moments after hearing them, while difficulties with emotional regulation can make it harder to recover from disappointment or frustration.
Supporting executive function in the classroom
The encouraging news is that many approaches that support executive function are simply good practice for all students, regardless of need. Small adjustments to the way we structure learning can reduce unnecessary cognitive load and make it easier for every student to engage successfully.
1: Make the invisible, visible
Breaking larger tasks into manageable steps, modelling our thinking, and providing visual checklists where appropriate can all support students with executive function. Making the process explicit helps reduce the demands on planning and organisation, giving students a clearer pathway to success.
Rather than assuming students know how to approach a task, we can demonstrate the thinking involved, provide worked examples, and clearly identify what success looks like before they begin.
2: Reduce working memory demands
Providing instructions in manageable chunks, supporting verbal explanations with visual prompts, and allowing students to revisit key information all help to reduce the amount of information they need to hold in mind at one time. This can make processing and applying new learning much more manageable.
We can also pause between instructions, avoid giving too many steps at once, and provide written and visual reminders that students can refer back to independently throughout the lesson.
3: Build predictable routines
Consistent routines reduce decision-making and free up mental energy for learning. Familiar lesson structures, clear expectations, and well-established classroom routines can help students know what comes next and can increase feelings of confidence and independence.
Predictable starts to lessons, consistent approaches to transitions, and regular opportunities to practise routines all help reduce uncertainty, allowing students to focus more of their energy on learning.
4: Allow time to process
Some students need longer to organise their thoughts before responding or beginning a task. Building in thinking time can help students process information more effectively and respond with greater confidence.
Where appropriate, we can also check understanding in different ways, revisit key points, and avoid interpreting hesitation as disengagement or a lack of understanding.
5: Scaffold independence
Providing prompts, organisers, and reminders where needed, and gradually reducing support as students become more confident, can help with executive function. The aim is not to remove challenge, but to build independence while reducing unnecessary barriers to learning.
By offering just enough support for students to experience success, we can help them develop the confidence and strategies needed to plan, organise and manage tasks more independently in the future.
Supporting every learner with executive function
Executive function is often discussed in relation to students with additional needs, but we all rely on these skills every day. By reducing unnecessary cognitive load, providing clear structure, and making expectations explicit, we create classrooms that are more accessible for everyone.
Understanding executive function also encourages us to look beyond the behaviour we see. What appears on the surface to be a lack of effort may actually reflect a student working exceptionally hard to manage the hidden demands of learning. When we recognise this, we are better placed to respond with strategies that help students succeed, rather than simply expecting them to cope.
Supporting executive function is not about lowering expectations. It is about ensuring students have the tools, structure, and support they need to meet them. By understanding the thinking processes that underpin learning, we can create classrooms where every student has the opportunity to participate, develop confidence, and thrive.
